Compare quotes on an identical written scope, never on the rate card alone.

Most AI solutions route your data through third-party models, so due diligence has to go beyond a reassuring paragraph. Four questions for every shortlisted agency: where do the models run and can they run inside your own cloud, what does the data processing agreement cover, is your data excluded from model training, and what audit trail exists for what the system did and why. Providers who work with regulated UK sectors will answer in writing without hesitation. Treat vagueness here as a decision, not a detail.
Beyond the M25
London concentrates the largest pool of AI agencies, but the map has real depth: Manchester, Birmingham, Leeds, Cambridge and Edinburgh all host credible teams, often at friendlier rates than the capital. These projects travel well: reserve face-to-face time for scoping and key reviews, and judge providers on responsiveness once the work starts.
Case studies beat promises
The market is saturated with productivity claims and suspiciously round ROI figures. Read case studies for mechanism, not headline: what problem, what was built, what changed, measured how. The most credible agencies also talk openly about failure, because a large share of AI pilots never reach production anywhere in the industry. A provider who explains what they walk away from, and why, is telling you more about their judgement than any award badge.
